The 5 Numbers Every Gym Owner Should Know Cold (and Most Don't)

You can feel busy and still be losing money. These are the numbers that tell you the truth the floor can't.

Ask a gym owner how the business is going and most will answer with a feeling: "busy," "flat," "quieter than usual." Ask for the actual numbers behind that feeling, and the conversation often stalls.

Why "It Feels Busy" Isn't a Metric

A full car park at 6pm tells you nothing about whether the business is actually healthy.

A full car park tells you nothing about whether members are actually staying past month three, whether new leads are converting, or whether the business is more profitable than it was last year. Feel is useful intuition. It's a terrible substitute for a number.

The Five Gym KPIs That Matter More Than the Vibe

If you only track five numbers in your gym, make it these.

If you can't say your churn rate within a couple of percentage points off the top of your head, you don't actually know if you're growing or just replacing the people who leave.

Churn rate. The percentage of members who cancel each month. This is the single number that determines whether your acquisition effort is building the business or just treading water.

Average revenue per member (ARPU). Total membership revenue divided by member count. Tracks whether you're growing revenue, or just growing headcount at lower margins.

Customer acquisition cost (CAC). What it actually costs, in ad spend and staff time, to convert one new member. Without this, you can't tell a good marketing month from an expensive one.

Lead-to-member conversion rate. Of everyone who enquires, what percentage actually joins? A low number here often points to follow-up speed, not lead quality.

Peak-hour utilisation. How full is the floor during your actual busiest windows, not on average? This tells you whether you need more members or a better floor plan.

Building the Habit of Tracking It

You don't need a dashboard to start. You need a routine.

Pick one number to start with if you're tracking none. Churn rate is the highest-leverage place to begin.

Review monthly, not annually. A trend caught in month two is a tweak. The same trend caught in month eight is a crisis.

Compare against your own history, not industry averages. Your own trend line matters more than a benchmark that doesn't know your market.

Make one person accountable for the numbers. Shared ownership of reporting means nobody actually owns it.

Tie one number to one decision. If churn moves, know in advance what you'll actually change in response.
The Bottom Line

A busy gym and a healthy gym aren't always the same gym. The owners who know their numbers cold are the ones who catch a problem while it's still small enough to fix quietly.
